Start with a comparable scope
There is no useful universal implementation price without the catalog, markets, integrations, and delivery responsibilities. This guide does not estimate vendor fees. Its purpose is to help you request quotes that cover the same work. Write down the first release: product families, languages, channels, source systems, users, and acceptance criteria. Separate later ambitions from the launch commitment.
Separate software from delivery
Request distinct lines for the subscription, optional modules, environments, connectors, usage limits, and support. Ask when billing starts and which costs change as products, users, destinations, or AI usage grow. Separately price discovery, configuration, integration, migration, testing, and training. A connector license and the work to configure and maintain that connector are different items.
Make data preparation visible
Ask who inventories source files, resolves conflicting identifiers, normalizes units, removes duplicates, and approves the target model. Include the business team's time to make decisions and review migrated records. Require an estimate assumption for the condition of the source data. If that condition has not been examined, mark it as an open question instead of hiding it inside a fixed migration number.
Define what each integration must do
For every connection, name the source, destination, owned fields, update frequency, expected volume, and error owner. Include the work to retry failed transfers, avoid duplicates, and reconcile results. Request a demonstration with a failed update, not only a successful product export. Note any dependency on another vendor or on your internal IT team.
Budget for launch and ongoing operation
Include acceptance testing, a migration rehearsal, a cutover plan, training for each role, and support immediately after launch. Identify the people who will maintain the data model, channel mappings, permissions, and quality rules. Capture recurring internal effort alongside recurring external fees. A project that requires an unbudgeted administrator has an incomplete cost model.
Use a quote comparison worksheet
Give each supplier these columns: work item; included deliverable; quantity or limit; one-time fee; recurring fee; internal owner; dependency; exclusion; acceptance evidence. Request a price and change-control process for work beyond the stated assumptions. Compare the same planning period, and show uncertain items separately. Do not turn an unsupported contingency percentage into a precise forecast.
Connect the estimate to a measurable result
Choose an outcome such as fewer rejected listings or less time preparing a product launch. Record the current baseline and how the project will measure improvement. Those measurements inform the business case; they do not guarantee savings. Before approval, reconcile the estimate, implementation scope, and acceptance plan so all three describe the same first release.
